Write a Core Values Speech, then deliver your speech often and consistently, and help all of your leaders learn to do the same. (see Traction – pages 39-45)
Use your Core Values to hire, fire, review, reward and recognize employees. Enforce them consistently, even when it hurts.
Confirm that you have the right people in the right seats. Make sure they clearly “Get, Want, and have the Capacity to Do It (GWC).” That means they consistently excel in the 5 Roles that define the seat.
Share your Accountability Chart with everyone regularly to crystallize everyone’s roles, responsibilities, and reporting relationships.
Use the People Analyzer (see Traction – pages 85-86 and 102) to identify and resolve two kinds of People Issues (by coaching them up or coaching them out):
Right Person, Wrong Seat: This is someone who shares your Core Values, they just don’t “GWC” their seat.
Wrong Person, Right Seat: This is someone who’s good at their job, but they don’t share your Core Values. They’re chipping away at your culture in ways you may not see.

Use a budget and monthly or quarterly financial reviews and obsess about hitting all of your financial goals.
Create a company Scorecard that gives you and your leadership team an absolute pulse on your business (see Traction pages 116 – 121)
  • Include 5-15 “leading indicators” – activities -based numbers that predict future results like revenue, profit, and cash flow.
  • Set goals for each measurable – what does “on-track” look like each week?
  • Assign an owner for each measurable – someone on your leadership team who is accountable for keeping the number “on-track”
  • Review the scorecard weekly with your leadership team. Any off-track numbers drop down to your issues list.
Obsess about keeping your weekly numbers on-track.
Create a scorecard and obsess about your weekly numbers in each department and team in your company.
Ultimately, ensure everyone in the organization has at least one number he or she obsesses about keeping on-track each week.
Be prepared to overcome cultural challenges. Though few people want to be measured – consistent accountability for results actually improves trust in an organization. (See Traction pages 123-125 for the eight advantages to everyone having numbers)

  • TRAIN every employee who performs one or more steps in the Core Process, ensuring everyone understands each step

  • MANAGE– when numbers are on-track, reward and recognize. When numbers are off-track, provide constructive feedback and support efforts to get them back on-track.
  • UPDATE each Core Process when necessary, checking annually to make sure it’s right, as simple as possible, and consistently producing the desired results.
